Prepared for Lumin LendingBy Empower LO

Build the operating system
behind Lumin Lending's next chapter of growth.

A custom operating system for consumer direct lead orchestration, AI-powered automation, standardized loan officer CRM deployment, and scalable operations. Built to replace fragile infrastructure with a system Lumin can trust, scale, and grow from.

A custom engagement covering lead orchestration, AI agents, LO experience, and onboarding. Designed to deliver in 6-8 weeks and supported from day one.

What we heard

The current environment has reached its ceiling, not because of intent, but because of infrastructure.

Lumin has built an impressive technical foundation. The challenge is not what was built. It is how fragile, duplicated, and hard to support it has become as the business grows.

Based on discovery conversations with Lumin Lending leadership
  • Finding 01

Workflow infrastructure is fragile and duplicated

Multiple workflows trigger off the same contact tags with if-else logic that was never fully completed. Custom app actions, unmapped fields, and incomplete snapshot configurations mean the system works... until it doesn't.

  • Finding 02

The Arive integration needs to be re-architected

Leads flow through Arive, Supabase, and HighLevel with duplicated routing logic spread across all three. The bi-directional sync is partially built but not fully reliable, and LOs are kept out of Arive without a clean alternative.

  • Finding 03

LO sub-accounts lack the experience they're paying for

Loan officers have no visibility into their own workflows, no milestone updates, no content tools, and no onboarding beyond what the CEO and CTO provide manually.

  • Finding 04

Supabase is powerful but poorly integrated

The Supabase backend handles lead routing, wallet billing, and custom JavaScript, but the HighLevel integration is fragile, custom values get lost in snapshots, and nobody on the team fully owns the technical bridge between systems.

  • Finding 05

AI agents are the top priority but need a clean foundation first

Lumin's refi AI agent was a flagship ask. Deploying AI agents across sub-accounts requires a stable operating layer underneath, and that layer doesn't exist yet.

Desired outcomes

The business result if this is implemented correctly.

These outcomes define what successful implementation should look like for leadership, operations, and loan officers.

Outcome 01

Lead-to-close reliability across the funnel

A single source of truth for lead routing, opportunity tracking, and LOS integration that eliminates duplicate logic and manual workarounds.

Outcome 02

A premium LO experience that justifies the subscription

Standardized CRM infrastructure with AI agents, content tools, and Broker Toolkit access that delivers real, visible value to every loan officer.

Outcome 03

AI agents deployed on a stable foundation

Refi and purchase bots running across sub-accounts with proper lead context, conversation history, and handoff to loan officers.

Outcome 04

Operations that scale without breaking

Custom onboarding, Stripe-triggered provisioning, and a path toward centralized ops that Lumin's leadership can actually manage.

Four-pillar scope

Four workstreams. One connected build.

Organized as four connected workstreams so scope, sequencing, and implementation expectations remain clear throughout the engagement.

Objective

Re-architect the lead routing infrastructure so every lead flows through one clean, Supabase-driven pipeline, replacing the fragile tag-based workflow chains currently spread across HighLevel.

Why it matters

The current system uses multiple overlapping workflows triggered by the same contact tags, with custom app actions and unmapped fields creating failure points that silently break lead flow.

Move the complexity out of HighLevel and into a system that can be tested, versioned, and maintained.

What's included

  • 01Supabase edge functions replacing tag-driven workflow logic
  • 02Clean Arive bi-directional sync for lead and milestone updates
  • 03Centralized lead distribution with configurable round-robin
  • 04Contact creation, opportunity updates, and field mapping in Supabase
  • 05Elimination of duplicate workflows and unnecessary premium triggers
  • 06Proper handling of multiple loan types per borrower

Delivery timeline

Six to eight weeks from signing to LO onboarding.

Each pillar flows into the next. The lead routing foundation supports the AI agents, the playground walkthrough shapes the LO snapshot, and the snapshot configuration sets up the onboarding sessions.

Current state

  • Tag-based workflow chaos with unmapped fields
  • Arive sync partially built and unreliable
  • LOs have no visibility into their accounts
  • Custom JS in Supabase with no documentation

Future state

  • Supabase-orchestrated lead flow with clean logic
  • Clean bi-directional LOS sync with Arive
  • Every LO starts from one approved snapshot
  • Admin UI for operations with full visibility

What comes next

The foundation opens the door to what Lumin builds next.

Once the four pillars are in place, Lumin will have the infrastructure to support a next generation of tools. These are separately scoped initiatives that become possible because the foundation is clean.

01

Centralized Ops & Admin UI

A purpose-built management layer for lead distribution controls, round-robin weighting, state licensing, and cross-LO visibility that HighLevel cannot provide on its own.

02

Advanced Reporting & Analytics

Unified dashboards tying together Arive, Supabase, and HighLevel data so leadership can see pipeline health, LO performance, and lead ROI in one place.

03

Expanded AI Agents & Automation

Additional AI agents beyond refi and purchase, milestone-driven nurture sequences, and intelligent re-engagement campaigns as the lead sources grow.

04

Templated LO Deployments

Admin-level controls for newsletter templates, workflow toggles, and feature packages that can be configured once and pushed across LO accounts at scale.

Why Empower LO

Empower LO is positioned to deliver this build with speed, context, and execution confidence.

This engagement sits at the intersection of things Empower LO already operates at scale: HighLevel architecture in mortgage environments, LO enablement systems, reporting layers on top of CRM data, and AI-assisted content with guardrails.

This allows us to bring proven patterns to the build while still tailoring the final system to Lumin's specific operating model.

Key implementation inputs

These are the inputs required to finalize scope and begin clean execution.

Confirming these items early keeps implementation efficient and reduces avoidable delays once the project begins.

  • Agency admin access to Lumin's HighLevel environment
  • Supabase access and documentation for existing edge functions
  • Arive API access and current integration documentation
  • Lumen Lead Portal access and Stripe webhook configuration
  • LO snapshot playground walkthrough and customization priorities
  • AI agent requirements for refi and purchase workflows

Next steps

Lumin Lending has a clear path from approval to delivery.

This proposal is built to create momentum. The next move is to finalize scope, align the calendar, and begin delivery.

Implementation sequence

01

Approve the engagement and sign

Lumin signs the engagement documents and submits the 50% deposit. The $1,000 scoping deposit is credited against the total.

02

Begin with Arive & lead routing

Work starts immediately on the lead routing infrastructure. Three weeks to re-architect the pipeline, build the Supabase layer, and establish the Arive sync.

03

AI agents and playground walkthrough

AI agent development runs for two weeks. During this window, we walk through the playground account together so Lumin can choose exactly what goes into the LO snapshot.

04

Snapshots, onboarding, and launch

Snapshots are loaded, accounts configured, and onboarding sessions are scheduled. LOs meet their new dedicated support team, walk through their tools, and go live.

After launch

Ongoing support

The ongoing support model begins after launch, with billing starting once the environment is live, active, and in use by Lumin's loan officers.

Future expansion

Additional AI agents, admin UI enhancements, advanced reporting, and deeper Supabase integrations remain separately scoped next-stage initiatives.

Decision path

Approve the engagement, formalize the documents, lock the dates, and begin.

That is the immediate path forward. Ongoing support and future expansion can then follow in the right sequence, without blurring the scope of the current engagement.

Closer

Lumin doesn't have a small tooling problem. It has an operating system opportunity.

A veteran-led, minority-owned brokerage with serious technical ambition. A Supabase backend. An Arive integration. AI agents on the roadmap. The pieces are here. Connecting them into a system that is easier to operate, scale, and trust is the opportunity. The immediate next step is to formalize the engagement and begin delivery.
