What we heard
The current environment has reached its ceiling, not because of intent, but because of infrastructure.
Lumin has built an impressive technical foundation. The challenge is not what was built. It is how fragile, duplicated, and hard to support it has become as the business grows.

Workflow infrastructure is fragile and duplicated
Multiple workflows trigger off the same contact tags with if-else logic that was never fully completed. Custom app actions, unmapped fields, and incomplete snapshot configurations mean the system works... until it doesn't.

The Arive integration needs to be re-architected
Leads flow through Arive, Supabase, and HighLevel with duplicated routing logic spread across all three. The bi-directional sync is partially built but not fully reliable, and LOs are kept out of Arive without a clean alternative.

LO sub-accounts lack the experience they're paying for
Loan officers have no visibility into their own workflows, no milestone updates, no content tools, and no onboarding beyond what the CEO and CTO provide manually.

Supabase is powerful but poorly integrated
The Supabase backend handles lead routing, wallet billing, and custom JavaScript, but the HighLevel integration is fragile, custom values get lost in snapshots, and nobody on the team fully owns the technical bridge between systems.

Lumin's refi AI agent was a flagship ask. Deploying AI agents across sub-accounts requires a stable operating layer underneath, and that layer doesn't exist yet.

Re-architect the lead routing infrastructure so every lead flows through one clean, Supabase-driven pipeline, replacing the fragile tag-based workflow chains currently spread across HighLevel.

Arive Integration & Lead Routing
Re-architect the lead routing pipeline, build the Supabase edge functions, establish the Arive bi-directional sync, and stand up centralized lead distribution.
AI Agent Development & Implementation
Build and deploy the refi AI agent across sub-accounts, wire up lead context from Supabase, and configure intelligent LO handoff with conversation summaries.
LO Experience Walkthrough
During the AI agent buildout, we meet to walk through the playground account. This serves as an a la carte menu for Lumin to decide exactly what gets included in the LO snapshot.
Snapshot Configuration & Deployment
Based on the playground decisions, we finalize the corporate-approved snapshot, configure Broker Toolkit, custom values, dashboard layout, and prepare for LO deployment.
A Fresh Start
With snapshots loaded and everything configured, we schedule and deliver the onboarding sessions, introducing each LO cohort to their new dedicated support team and tools.
Commercial structure
A single engagement price for the full scope of work.
This is a custom build engagement covering all four workstream pillars. The scope, sequencing, and deliverables are defined throughout this proposal. The commercial model reflects the full engagement as one connected project.
Lumin's ongoing support agreement with Empower LO (minimum six-month commitment) reduces the build investment by 20 percent, bringing the total from $21,000 to $16,800.

Implementation sequence
Approve the engagement and sign
Lumin signs the engagement documents and submits the 50% deposit. The $1,000 scoping deposit is credited against the total.
Begin with Arive & lead routing
Work starts immediately on the lead routing infrastructure. Three weeks to re-architect the pipeline, build the Supabase layer, and establish the Arive sync.
AI agents and playground walkthrough
AI agent development runs for two weeks. During this window, we walk through the playground account together so Lumin can choose exactly what goes into the LO snapshot.
Snapshots, onboarding, and launch
Snapshots are loaded, accounts configured, and onboarding sessions are scheduled. LOs meet their new dedicated support team, walk through their tools, and go live.
After launch
Ongoing support
The ongoing support model begins after launch, with billing starting once the environment is live, active, and in use by Lumin's loan officers.
Future expansion
Additional AI agents, admin UI enhancements, advanced reporting, and deeper Supabase integrations remain separately scoped next-stage initiatives.
